The Retention-First Roadmap
👉 Acquisition is too expensive right now. Here's my deep dive on why you need to focus on expansion revenue over growth.

👋 Hey — Egemen here.
I spent my morning reviewing the latest SaaS benchmark reports released this past week, and one specific figure stood out.
Some interesting data came up and for the first time, the average B2B startup is spending roughly $2.00 to generate just $1.00 in new annual recurring revenue.
Here’s a snapshot of what’s on the menu today:

🧠 Deep-Dive: Retention-First
If you feel like your marketing budget is working twice as hard to get half as far, you are not alone. This spike is a clear signal that the "growth at all costs" era has been replaced by a "retention at all costs" reality.
When acquisition becomes this expensive, your product roadmap can no longer be a wishlist of new features to attract new logos. It must become a surgical tool for keeping the customers you already have.
The most successful founders I am speaking with right now are shifting their focus toward expansion revenue.
The data shows that top-performing companies are now seeing 40% to 50% of their new revenue coming from existing customers. This is the most efficient form of growth available in 2026 because it bypasses the rising costs of the major ad platforms and the friction of long sales cycles.
Metric | Median Performance | Elite Performance | Pivot Threshold |
LTV:CAC Ratio | 3:1 | 4:1+ | Below 3:1 |
Net Revenue Retention | 106% | 130%+ | Below 100% |
CAC Payback Period | 15 Months | 8 Months | Above 18 Months |
I suggest you look at your roadmap and ask yourself how many of your upcoming releases are designed to deepen usage versus just adding breadth.
In this market, your Net Revenue Retention is a much stronger predictor of your next successful fundraise than your top-line growth. If you can keep your existing users happy and growing, the valuation will take care of itself.
Efficiency is the name of the game this year.
Focus on the users who already love you, and build the infrastructure to grow with them.
